孫子の開発指南（２）：まず勝って、のちに戦いを求める。（設計篇）

欲しかった組み立式のデスク棚が宅配で届いたとします。アンティーク色でなかなか渋い感じで首を長くして待っていた商品です。ルンルンで受け取った私はたぶん、すぐに組み立てを始めます。説明書（設計書）はパッ、と見るだけです。

いままでそうやって家具は組み立ててきました。組み立てた家具には80%ぐらいの確率でどこかにへんな隙間ができたり、ガタがでたりします。…それまでの情熱はどこかに消え失せ、なんとなく虚無感を感じながら所定の場所に設置することになります…。

最近、ようやく家具が届いたらまず説明書を読むようになりました。そして説明書に書いてある通りに部材を並べ、ネジと穴の大きさなんかも確認してから手順通りに組み上げるようになりました。70%以上は隙間もガタもでない仕上がりになります。

「まず勝って、のちに戦いを求める」…著名な孫子の格言は家具の組立にも役立つw

開発の仕事も一緒だよね。どれだけ現場のエンジニアが優秀でも、しっかりした設計（説明書）があって、それを関係者全員が共有・理解してから仕事を進めないとチグハグな隙間が多い商品ができちゃうもん。

理想の完成形が示されていて、そこに辿り着くための手順が整理されていて、注意点・確認点が網羅されている。しかも、わかりやすい。わかりやすいから読んでても嫌にならない。だから全員が同じ方向を向いて仕事できる。

でもこれと真逆の開発現場が多いんだ、これがw

誰も完成形や進め方が分かってないから各自バラバラになんか適当なものを作りだす。すり合わせもできないから適当にくっつける。出来上がったものは当然品質も悪けりゃ納期も遅れる。デスマーチが始まるw

まず勝って（ゴールと道順を理解して）のちに戦いを求める（手を動かす）。

Imagine a DIY desk shelf that I’ve been eagerly waiting for arrives by delivery. It’s in a stylish antique finish that I’ve been looking forward to. In my excitement, I probably start assembling it right away, barely glancing at the instruction manual (design document).

That’s how I’ve always assembled furniture. About 80% of the time, the assembled furniture ends up with strange gaps or wobbles somewhere. The initial enthusiasm vanishes, and I end up placing it in its designated spot with a strange sense of emptiness…

Recently, I’ve finally started reading the instruction manual first when furniture arrives. I lay out all the parts as shown in the manual, check the sizes of screws and holes, and follow the steps in order. Now over 70% of my assemblies have no gaps or wobbles.

“First secure victory, then seek battle”… Sun Tzu’s famous saying even applies to furniture assembly! lol

It’s the same with development work. No matter how skilled the engineers are on site, without a solid design (instruction manual) that everyone shares and understands before starting work, you end up with a product full of misaligned gaps.

The ideal final form should be clearly shown, with organized steps to reach it, covering all caution points and checkpoints. Plus, it should be easy to understand. When it’s easy to understand, people don’t mind reading it. That’s how everyone can work in the same direction.

But many development sites are exactly the opposite of this! lol

Nobody knows the final form or how to proceed, so everyone creates something random in their own way. Since they can’t coordinate properly, they just stick things together carelessly. Of course, the finished product has poor quality and delayed delivery. That’s when the death march begins! lol

First secure victory (understand the goal and path) then seek battle (start working).
